Fray: a skill for compounding intelligence

Fray stitches five enduring concepts into the way an agent works so useful work can leave future work more capable.

Intelligence should compound. Instead, it repeatedly restarts.

Valuable work is often lost when an agent finishes a task, a conversation ends, or a team moves on. Notes and documents may remain, but the method, judgment, and learning behind the result rarely survive in a form that someone else can use. Humans repeat work, agents rediscover solved problems, and organizations forget how they became successful. Every generation begins further behind than it should.

Fray exists to change that. Its premise is that capability—not information—is the unit of compounding intelligence. Information can describe what happened; capability lets future humans, agents, and organizations begin further ahead.

Useful work should make future work easier and more capable.

The five enduring questions

Intelligent work repeatedly returns to five questions. This is not because software or AI requires them, but because reality does:

  • What deserves attention?
  • What is already possible?
  • What remains uncertain?
  • What can continue without waiting?
  • What should become permanent capability?

Fray gives these recurring parts of intelligent work names: Ought, Possible, Deeper, Turnless, and Further. They are not a rigid sequence. An agent can return to any of them whenever new evidence or changing conditions demand it.

Ought

Which future deserves finite resources?

Attention, time, compute, and capital are finite, while the number of possible futures is effectively infinite. Useful work therefore begins with a choice about where intelligence should invest.

Without direction, an intelligent system tends to optimize whatever is easiest to measure or complete, rather than what matters most. Ought makes that choice explicit: it decides which future deserves finite resources.

Ought eliminates wasted attention.

Possible

What capability has already been validated?

A task should not begin by surveying everything that has ever been written or claimed. It should begin from the frontier of capability that has already been demonstrated and validated.

Possible identifies that frontier. It gives the next person or agent a trustworthy place to start, so civilization does not keep solving the same problem from scratch.

Possible eliminates rediscovery.

Deeper

What uncertainty is still worth reducing?

Where validated capability ends, exploration begins. Deeper forms hypotheses, designs experiments, challenges assumptions, and evaluates evidence in order to expand the frontier.

But exploration is not the objective. Better capability is. Deeper continues only while reducing uncertainty creates more value than it costs, and stops when further investigation is no longer worthwhile.

Deeper eliminates unnecessary uncertainty.

Turnless

What can continue without waiting?

Progress should not stop simply because a human is absent or a conversation has ended. Most useful work contains long stretches of coordination, building, execution, and operation that do not require another prompt.

Turnless lets that work continue until intervention is genuinely required. It preserves human attention for decisions that need it instead of making every step wait for another turn.

Further

What capability should become permanent?

Tasks end, but their capability should not. Further preserves the methods, judgment, and validated practices that proved valuable enough for future intelligence to use immediately.

Not every artifact deserves to become memory. Further keeps what has demonstrated lasting value, so completed work expands the frontier available to what comes next.

Fray does not replace the concepts or force them into a pipeline. It helps an agent decide what matters, begin from demonstrated capability, investigate valuable uncertainty, continue without unnecessary waiting, and preserve what future work should inherit.

Fray lets intelligence revisit any concept whenever the work demands it. Every completed task can become a stronger beginning for the next.

Applications, infrastructure, and models will change. The enduring questions should not. If Fray succeeds, these words will become more than ordinary English. Intelligence should not restart. It should compound. Every future agent should begin with the capabilities created by previous work, rather than starting from zero.
